Waterfall Development Methodology: How the Waterfall Model Works : The term Waterfall is a cascade project management model, in which there is a sequential transition from one stage to another, while skipping a separate stage and returning to previous stages is not provided. Resilience to replacement performers. Developers may come and go throughout the lifecycle of a project, but with detailed documentation, changes in staffing have little to no impact on the development process, management model, or deadlines.

Instructions and rules throughout the development process. The work begins with a detailed analysis of the customer’s requirements and all conditions for the implementation of the project. Plans, stages of work and processes are approved in advance, all data is recorded in documents, which eliminates questions in the future.

Artists just need to follow them.

Strict management. The Waterfall model forces the developers involved in the project to be disciplined, follow a clear sequence of work and strict requirements of the regulations, while remaining within the planned plan.

Flexibility in the early stages of work. Changes in the first phases of a waterfall project can be made immediately and with a minimum of effort, as long as they are not backed up by code. Due to this, the customer and the contractor have a significant margin of time for a fundamental change in the concept of the software.

Certainty in the timing and size of the budget. The cost of future software, as well as project deadlines, are calculated and approved at the very beginning and do not change in the process. This makes the work on the product transparent and helps the management, knowing in advance what and who will do at what stage, draw up a cost plan, assemble a team and predict deadlines.

Today, the waterfall model of software development, which was first described in 1970 – more than half a century ago, is rarely used due to lack of flexibility and cumbersomeness.

This model does not allow for all the problems in the project in advance. Since the stages follow in a rigid order and it is impossible to combine development and testing to find vulnerabilities, flaws will only surface at the end of the project during testing, and it will take extra money and labor hours to fix them.

The downside is the large amount of documentation that has to be constantly kept up to date. It is impossible to start work on the project until the details are agreed with all participants in the process and formalized in the form of a document.

The disadvantage for the customer is that he will be able to see the result only at the end of the project. Prior to the development and testing process, the client is not allowed to and will not be able to comment on mock-ups or prototypes. As a result, the mass consumer runs the risk of receiving a product that does not meet his requirements.

The problem also arises with the fact that all requirements should be determined in advance, while the client is not always ready to say what exactly he wants. Therefore, in case of large uncertainty, it is better to use other, more flexible methodologies.

The difference between Agile methodology and Waterfall

Agile is characterized by an agile approach to software development and is well suited for small teams.

The project is divided into iterations – short cycles of 2-3 weeks, each of which includes the standard project phases: requirements analysis, planning, programming, design, testing and operation. Each iteration culminates with a demo of a piece of the product the team has created in the meantime. Thus, the need to make changes and implement improvements during the course of the project is identified.

The disadvantage of this model can be considered the risk of making an infinite number of changes, the inability to give accurate estimates in terms of time and cost, moreover, since there are no detailed plans for the medium and long term, the development process is not always transparent to stakeholders.

However, Agile works well in cases where money and time are not strictly limited and the development involves a small, isolated team that has a high level of organization and coherence.

When to Use the Waterfall Development Methodology

The above disadvantages do not prevent the successful application of the Waterfall development methodology if:

The customer knows and clearly understands what he wants to receive. If he has thought through the concept in advance, understands what the result should be and does not plan to make changes.

The client is satisfied with the complete project management by the contractor. The customer is not going to take part in the development, control and give feedback to the performers, but wants to see the result immediately.

The client has predetermined the terms and knows what the result will be at each stage of development.

The team knows in advance what tools and approaches its members will use, they have standard solutions on the basis of which they will work on the product.

Also, the waterfall model will be a good choice if the team is working on a particularly complex product, the creation process of which requires a clear sequence and large budgets.

If you need flexibility in making changes to the product, constant interaction with the customer, and the ability to see progress at each stage of development, it is preferable to use the Agile methodology.
